Business Process Optimization Expert for the Agency

We are looking for an experienced business process optimization expert who can transform and simplify our operational processes for providing immigration services. 

Your task will involve documenting workflows, optimizing procedures, and selecting tools that will enhance efficiency while motivating and engaging the team.

You will work closely with our support agents and relocation manager to create an effective service delivery system.

Current Structure and Tasks

Team Composition:
Our team includes:

• 2 support agents: work with clients and manage orders.
• 1 relocation manager: responsible for visa assistance and coordinating work with external partners.

Tools Used:

• Service Provider Pro (SPP.co): client communication and order management, but not fully utilized.
• Telegram: internal team communication, which creates inefficiencies and shortcomings.
• Trello: collaboration with external partners, including lawyers and financial experts, but lacks advanced task tracking features.

Main Issues

1. Service Delivery

• Missed Process Steps: Orders are sometimes marked as completed prematurely due to a lack of task control.
• Unused SPP Features: Tools such as checklists and feedback systems remain underutilized.
• Disparate Task Tracking: There is no unified system for monitoring current steps and follow-up actions.

2. Communication and Workflow

• Unrelated Tools: Using multiple platforms creates inefficiencies and errors.
• Lack of Clear Accountability: There is no clarity in task and responsibility distribution.
• No Unified Dashboard: The team cannot track overall progress or deadlines in real-time.

3. Team Engagement and Productivity

• Lack of Motivational Systems: There is no connection between performance, goals, and rewards.
• Insufficient Feedback: There is no system for collecting ideas and suggestions from the team.

Project Phases

Phase 1: System Audit and Process Documentation 

• Conduct a comprehensive audit of current processes and tools.
• Interview team members to identify pain points.
• Document current workflows, define roles, and identify bottlenecks.
• Assess unused SPP.co features and identify gaps.
• Outcome: A report with initial assessments and recommendations.

Phase 2: Optimization and Implementation

• Develop and implement optimized workflows.
• Set up checklists and feedback tools in SPP.co.
• Transition from Trello to a more functional tool, such as ClickUp (upon confirmation of necessity).
• Set up integration between platforms to enhance automation.
• Outcome: A fully realized system architecture plan.

Phase 3: Team Engagement and Metric Development 

• Review team roles and responsibilities in light of updated processes.
• Develop a motivational system tied to KPIs.
• Create standard operating procedures (SOP) and training materials.
• Outcome: A complete SOP manual and performance tracking system.

Phase 4: Integration and Feedback

• Train the team on the new systems and processes.
• Gather feedback for adjustments.
• Outcome: A final project completion report and roadmap.

Required Skills and Experience

• Proven experience in optimizing business processes, especially in the service sector.
• Deep knowledge of CRM systems (e.g., SPP.co) and project management tools (Trello, ClickUp).
• Successful experience in tool migration and system integration.
• Expertise in creating SOPs, performance metrics, and team engagement strategies.
