      B2B2C Digital Ecosystem Strategy for FMCG Distributor
      Client / Context
      Regional distributor of alcohol and FMCG. Had an existing base of B2B clients (HoReCa, retail points) and wanted to enter B2C while maintaining a competitive advantage - direct access to the distributor's warehouse.
      Task
      Develop a product strategy and operational concept for a mobile application that serves both B2B and B2C clients on a single platform. Define development priorities, logistics model, regulatory compliance.
      What has been done

      Conducted a competitive analysis (METRO, GoodWine, MAUDAU/Fozzy) and defined positioning: Digital Hard Discounter - not premium, but the best price from the distributor in a retail format.
      Developed the Super-App concept with a role model (B2B / B2C in one application).
      Designed the functional architecture: OMS-order routing, reverse packaging management, credit limits, document flow, integration with "Dія" for age verification.
      Created a roadmap in 3 phases (MVP → B2C launch → ecosystem) with clear priorities and a business case.
      Described the Split-Fulfillment logistics model: own expedition for B2B, Meest/НП for B2C.

      Result
      The client received a complete strategic concept with a feasibility study, ready for transfer to development. The document became the basis for attracting investments and negotiations with IT contractors.

      Enterprise Resource Planning (ERP)
      Transformation of the warehouse complex
      Client / Context
      Medium warehouse (e-commerce / retail chain). The owners faced a classic situation: the warehouse grew chaotically, processes were not documented, productivity was declining, and errors were increasing.
      Task
      Conduct an operational audit, identify bottlenecks, and develop a transformation plan — from processes to IT infrastructure.
      What has been done

      Conducted a complete operational audit: measurement of current KPIs (picking productivity, accuracy, error percentage), physical walkthrough of zoning and flows
      Identified key issues: irrational zoning, lack of wave picking strategies, WMS was not utilized to its full capacity
      Developed recommendations for reorganizing zoning and flows (ABC analysis of SKUs, relocation of fast-movers)
      Formulated a technical specification for adjusting the WMS to new processes
      Described SOP for key warehouse operations: receiving, storage, picking, shipping, inventory

      Result
      A transformation roadmap with specific steps, timelines, and expected economic impact. Implementation is on the client's side after the documentation is handed over.

      SOP: Consolidated Shipments Ukraine → USA
      Client / Context
      Meest Post. The task is to standardize and document the operational process of consolidated e-commerce shipments from Ukrainian online stores to end recipients in the USA.
      Task
      Develop a complete SOP for a multi-stage logistics chain: from receiving parcels at the terminal in Lviv to delivery via USPS in the USA — taking into account ground transit through Poland (absence of direct air connections).
      What has been done

      Described an 8-step operational procedure: receiving → consolidation and pre-labeling USPS → customs clearance (M-16) → ground transit to the air hub in Poland → air transportation → deconsolidation at the fulfillment center in the USA → activation of USPS tracking → last mile delivery
      Developed a risk management matrix: 6 key risks with specific mitigation strategies (delays at the border, pre-labeling errors, customs discrepancies, etc.)
      Described the integration scheme of systems and data flows (API/EDI between Ukrainian online stores, Meest UA, and Meest America)
      Justified the economics of the model: reduction of shipping costs through consolidation, elimination of manual processing in the USA

      Result
      A ready SOP that allows any operational manager to reproduce the process without additional explanations. The document covers all points of risk and responsibility from receipt to delivery.

      Enterprise Resource Planning (ERP)
      Operational transformation of the postal network
      Client / Context
      Meest Post is one of the largest alternative postal networks in Ukraine. Task: scaling the PUDO network and increasing operational efficiency against the backdrop of growing e-commerce load.
      Task
      The network was growing, but the operational processes were lagging behind: there was no unified methodology for opening new points, non-standardized service, and weak quality control at the regional level. A separate priority was the automation of sorting to handle increasing volumes.
      What has been done

      Launched automated sorting systems from UISlab — from technical specifications to industrial operation
      Developed standards for opening and operating PUDO branches (from location search to receiving the first shipment)
      Implemented a KPI system to track service quality at the branch and regional levels
      Optimized the operational structure: distribution of functions, areas of responsibility, escalation routes
      Participated in the launch of cross-border directions and integrations with e-commerce partners

      Result
      Automated sorting significantly increased throughput and accuracy of shipment processing. The scalable operational model allowed the network to grow without a proportional increase in operational errors and complaints.
